Start with data boundaries, source permissions, freshness and operating ownership. Document chat can fit a limited pilot; multi-system knowledge requires verified sync, authorization and citations. On-premises is not automatically secure, and cloud suitability depends on actual terms and controls.

Four questions before selection

  • What data may leave, including prompts, indexes, logs and backups?
  • Who can access each source, and how do role changes and offboarding propagate?
  • Which systems update how often, and which revisions must answers cite?
  • Who owns patches, monitoring, backup, models and incident response?

On-premises: control and responsibility

Models and processing can run on organization-governed infrastructure. Offline operation still requires checking licenses, updates and dependencies.

  • Fits controlled internal integration and data-location constraints.
  • Assess GPU memory, concurrency, capacity, availability, patches and licenses.
  • Include staff, power, backups and updates, not only hardware.

Cloud: review terms and flows

Managed infrastructure reduces some self-hosting work. Processing regions, retention, model-use terms and security must be reviewed for the actual service.

  • Check identity, deletion, network, usage and budget alerts.
  • Estimate parsing, storage, retrieval and monitoring as well as models.
  • Do not assume all services share the same data-handling terms.

Hybrid: source location is not the whole boundary

Sources or indexes can remain internal while approved tasks use cloud models. Review the full flow.

  • Inspect outgoing prompts, passages, attachments, identifiers and logs.
  • Define redaction, approval, refusal and safe fallback.
  • Test outages, permission changes and model unavailability.

Compare capabilities, not labels

Some document-chat products offer enterprise controls. Test the actual edition.

  • Manual uploads versus monitored sync.
  • Shared data versus identity-aware source ACL retrieval.
  • Answers versus verifiable file, page, revision and record citations.
  • Attachments versus confirmed ERP/PDM/MES integrations.
  • Visibility into stale data, sync failures, disabled accounts and refusals.

Use the same test evidence

  • Test representative questions, missing evidence, conflicts and obsolete versions.
  • Use different access roles, not just administrator demos.
  • Record answer, citation, denial, freshness, latency and failure type.
  • Estimate complete cost at agreed usage before expansion; do not invent ROI.

Is on-premises always safer?

No. It still needs authentication, least privilege, patches, logs, backup and administrator governance.

Can we start with document chat?

Yes. Bound the pilot, roles and acceptance evidence, then verify sync, access, revisions and operations before expansion.

Is model price enough for comparison?

No. Include integration, parsing, retrieval, storage, hosting, people, backup and monitoring.
